Espresso Extraction Time: Why 25-30 Seconds Is a Starting Point, Not a Rule

Everyone repeats the 25-30 second espresso rule like it is law. We break down what actually drives extraction time, and use our own Gitesi Espresso, dialed in for a deliberately longer 34-38 second shot, as a real example of why taste should lead the clock.

If you have spent any time reading about espresso, you have run into the 25 to 30 second rule: dose around 18 to 20 grams, pull for 25 to 30 seconds, land somewhere near 30 to 40 grams of espresso in the cup, done. It gets repeated so often that it starts to sound like physics. It isn't. It's an average, and averages hide more than they reveal.

Where the rule for extraction time comes from

The 25 to 30 second window became popular because it works reasonably well for a wide range of medium roasts, medium grinds, and standard doses pulled on a typical machine at typical pressure. As a starting point for someone who has never timed a shot before, it is genuinely useful. The problem starts when people treat the number on the timer as the goal itself, instead of treating it as a readout of everything else that happened in the portafilter.

Extraction time is not a lever you pull directly. It is the result of grind size, dose, yield, water temperature, roast level, and how fresh the coffee is. Change any one of those and the "correct" time moves with it. Chasing 28 seconds on a coffee that wants 35 will only get you a sour, underdeveloped shot that happens to match the stopwatch.

What actually drives extraction time

Grind size has the biggest single effect. Finer grinds pack more resistance into the puck, slow the water down, and stretch the shot longer. Coarser grinds do the opposite. If your shot is racing past in 18 seconds, the fix is very rarely "wait longer," it is "grind finer."

Dose and yield matter just as much. A higher dose with a tight yield naturally pulls slower than a low dose pushed to a big, watery yield. Two people can use the same beans and the same grinder and land on completely different times just by changing how much coffee goes in and how much comes out.

Water temperature speeds up or slows down how quickly compounds dissolve. Hotter water extracts faster, which can shorten your ideal time. Cooler water needs more contact time to reach the same development, which is one reason some lighter, denser roasts are brewed slightly hotter and still land on the longer side of the clock.

Roast level changes the density and solubility of the bean itself. Lighter roasts are denser and less soluble, so they often need more time and a finer grind to develop fully. Darker roasts are more porous and give up their flavor faster, so pushing them past 30 seconds tends to add bitterness rather than sweetness.

Freshness shifts things too. Coffee just a few days off the roaster releases more CO2, which affects flow and crema, and often needs small grind or time adjustments in its first two weeks that settle down once it has rested.

Our case study: dialing in Gitesi Espresso for a longer pull

Rather than talk about this in the abstract, here is our actual recipe for Gitesi Espresso, one of our washed lots from the Gitesi washing station in Rwanda, currently on the menu as an espresso roast.

We grind it very fine and dial it in at 19 grams of ground coffee in the basket, pulling to 40 grams of espresso in the cup, with an extraction time of 34 to 38 seconds. That is noticeably longer than the "classic" 25 to 30 second window, and that is intentional. Gitesi Espresso is a dense, well structured coffee, and at this longer extraction it gives a balanced acidity with intense peach and a sweetness that reads like caramel. The extra contact time lets the sugars and body catch up with the coffee's natural brightness, instead of leaving you with a shot that is all acid and no sweetness.

Pull the same coffee shorter and you get a different, still enjoyable, but distinctly different cup: the acidity moves toward ripe citrus rather than peach, and the caramel sweetness fades into the background. Neither version is wrong. They are simply two different decisions about which part of the coffee's flavor you want in front.

That is the real lesson here. The stopwatch did not decide these numbers. Tasting the coffee did, and the time is just where the tasting happened to land.

How to use extraction time as a diagnostic at home

Instead of aiming for a specific number, use time as a symptom you read after the fact.

  1. Start with a baseline. Use the roaster's recommended dose and grind if one is given (for Gitesi Espresso, that is 19 grams in, 40 grams out, ground very fine).
  2. Taste before you judge the clock. If the shot tastes sour or thin, it is likely under-extracted, even if the timer says 30 seconds. Grind finer or extend the time.
  3. If it tastes bitter or harsh, it is likely over-extracted. Grind coarser or pull it shorter, even if the timer says you stopped "too early" by the old rule.
  4. Change one variable at a time. Grind size first, since it has the largest effect, then dose or yield, then temperature if your machine allows it.
  5. Keep a short log. Dose, yield, time, and a one-line tasting note. After a handful of shots you will see your own pattern emerge for a given coffee, which is far more useful than any universal rule.

Treat the 25 to 30 second rule as a place to start. Let your palate set the finish line, and let the timer tell you what happened, not the other way around. Next time you pull a shot of Gitesi Espresso, start at 19 in and 40 out, let it run into the mid-30s, and taste the peach and caramel for yourself.
